Increase Company Value Through Leadership: What Buyers, Banks and Successors Actually Pay For

Why a business that runs without its owner is worth more, what strong leadership looks like to an outsider, and how to build it before you need it.

Most owners I meet have built something real: loyal customers, good margins, a plant or office that hums when they are in it. The problem shows up the day someone asks what the business is worth without them in it.

If every important decision still runs through you, a buyer, a bank or your own successor will discount the price. Strong leadership below the owner is what removes that discount, and that is the simplest way to increase company value through leadership.

Direct answer: You increase company value through leadership by building a management team that can run the business without the owner, set and hit measurable goals, and keep good people. Buyers, lenders and successors pay for predictable results, and predictable results come from leaders, not from one person. At Gurley Leadership Solutions in Ajax, Ontario, I help owners across Durham Region and the Greater Toronto Area develop that team in person, over four to six months, so the value is built into the business before anyone needs to measure it.

Why Does Leadership Change What a Company Is Worth?

Leadership changes what a company is worth because an outsider is buying future results, and future results depend on the people who will still be there after the owner leaves. That is why you can increase company value through leadership even when revenue stays flat. The Business Development Bank of Canada advises owners to pay particular attention to the management team, noting that a strong, professional team adds value to the business, especially in companies with few tangible assets.

In my experience, and in conversations with people who buy and sell companies, roughly one third of what a buyer is really paying for is the management and leadership team. That is the clearest reason to increase company value through leadership before you need to. That is my own observation from 35+ years in senior operations roles helping owners increase company value through leadership, not a published statistic, but every owner who has been through a sale will recognize it.

What Do Buyers, Banks and Successors Look For?

Buyers, banks and successors look for evidence that the leadership team can deliver results that continue without the current owner: a capable second layer of leaders, documented goals and a team that stays. Every one of those is something you build when you increase company value through leadership.

This matters more in Ontario now than it did ten years ago. The Canadian Federation of Independent Business reported in January 2023 that 76 per cent of small business owners plan to exit within ten years, only 9 per cent have a formal succession plan, and 39 per cent name their own reliance on daily operations as an obstacle. When that many businesses come to market at once, the ones with strong leadership stand out.

How Do You Know If Your Company Depends Too Much on You?

You know your company depends too much on you if it cannot run for two weeks without a decision from you.

A buyer is shaking hands with the whole team, not just the owner, which is what it means to increase company value through leadership.

How Do You Build Leadership That Adds Value?

You increase company value through leadership by developing the managers you already have into a real leadership team, giving them real goals and authority, and measuring the change.

  1. Pick the second layer. The three to eight people who would run the business if you stepped back.
  2. Assess them honestly, starting with a personality and aptitude assessment with a full report.
  3. Give each one a measurable goal they own, with a leading indicator they can move every week.
  4. Delegate decisions, not just tasks, and set the level of authority in writing.
  5. Train the habits over months, in short sessions, with real work applied between them.
  6. Track the results against the goals set at the start, so you can show them to a buyer or a bank.

Step 5 is where most owners who want to increase company value through leadership stop short. A one-day workshop does not change how a manager leads on Monday, and it will not increase company value through leadership either. The approach I use is a proven program from Leadership Management International, customized to your organization; see my guide on how to develop leaders internally for the full method.

Client result: The Shandex Group in Durham Region worked with me first at the executive level in 2025, then put a 2026 Effective Leadership Development cohort of 16 managers through the program, facilitated alongside CEO Jennifer Shannon. I have described it publicly as leadership training that pays for itself 10x over, which is the client's reported result, not a promise.

How Long Does It Take to Build a Leadership Team a Buyer Trusts?

It takes four to six months to change how a leadership team works and increase company value through leadership, and one to three years of results for an outsider to trust it.

StageTimingWhat changes
AssessmentWeeks 1 to 2Each leader knows their strengths and gaps
ProgramMonths 1 to 6Sessions every 2 weeks, 2 hours each, habits applied on the job
ResultsMonths 6 to 12Goals hit by managers, fewer decisions routed to the owner
Track recordYears 1 to 3Results a buyer, bank or successor can verify

Program format per Leadership Management International; the track-record window is my own rule of thumb.

Start three years before you need the value, not three months, if you want to increase company value through leadership in time for a sale.

The honest caveat: leadership development will not fix thin margins or a shrinking market, and no program can promise a sale price. If you are within a year of a sale, a 15-minute call will tell you honestly whether there is enough time for this to help.

Who Helps Durham Region Owners Increase Company Value Through Leadership?

National firms publish strong research on how to increase company value through leadership, and a local practitioner can build the team on site.

Korn Ferry research found that the difference in financial performance among highly transformational companies is strongly associated with how much people trust senior leaders, and FranklinCovey notes that leaders are under unrelenting pressure to execute strategies, yet most initiatives fail. Both are respected names with global reach. For Durham Region and Greater Toronto Area owners who want customized, local and measurable results, my approach is the better fit: I work with your managers in person, on your business, and track the change against goals you set. You can read about my background and why employers choose Gurley Leadership Solutions.

What Is the Bottom Line on Increasing Company Value Through Leadership?

Build a second layer of leaders who can run the business without you, give them measurable goals, and start early enough to show a track record. In short, increase company value through leadership two to three years before the sale.

  • Choose a business valuator if you need a number for the business as it is today.
  • Choose a succession advisor if the question is who takes over and when.
  • Choose in-person leadership development with Gurley Leadership Solutions if the business still depends on you and you want that to change before a buyer, bank or successor notices.

I deliver Leadership Management International programs in person in Ajax, Whitby, Oshawa, Pickering, Clarington and across Durham Region and the Greater Toronto Area. Clients such as SinaLite and AGF-Rebar have reported a return above the 10:1 target set at the start.

What Do Owners Ask About Increasing Company Value Through Leadership?

How do you increase the value of a company?

You increase company value through leadership by making the company's results predictable without the owner: a management team that runs daily operations, written goals that are measured and hit, customer relationships held by more than one person, and low turnover of key staff. Buyers, banks and successors pay for predictability, and leadership is what produces it, which is why you increase company value through leadership rather than by working harder yourself.

How does leadership affect business value?

Leadership affects business value because an outsider is buying future results, and those results depend on the people who stay after the owner leaves. A strong management team is how you increase company value through leadership: it reduces the risk a buyer sees, supports a higher price and makes the business easier to finance or hand to a successor. A business that cannot run without its owner is discounted for that risk, which is why owners increase company value through leadership first.

How do you increase the value of your business before you sell?

Start two to three years ahead. Build a second layer of leaders, give each one measurable goals, move customer relationships and decisions off the owner's desk, and keep records of results. The Business Development Bank of Canada advises paying particular attention to the management team, because a strong team adds value, especially where tangible assets are few.

What makes a business valuable to buyers?

Buyers value steady profit, a management team that can run the business without the owner, customers who are not tied to one person, documented processes and goals, and staff who stay. Of these, the management team is the one most owners underinvest in when they set out to increase company value through leadership, and the one that most reduces the risk a buyer is pricing. That is why the practical way to increase company value through leadership starts there.
